AI SDR vendors promise infinite outbound at zero marginal cost. Human SDR agencies promise nuance and credibility. Both are partly right and mostly oversold. This is the framework we use to decide where AI SDR agents earn their seat at a consulting firm, where humans remain non-negotiable, and how to combine them so the system compounds instead of cannibalising itself.

What AI SDRs are actually good at in 2026

An AI SDR is a software agent that researches accounts, drafts personalised messages, sends sequences, classifies replies and books meetings into a calendar. The category has matured fast. The best agents now produce first-touch messages that are difficult to distinguish from competent human work, at roughly five percent of the loaded cost.

  • High-volume top-of-funnel research and enrichment across thousands of accounts per week.
  • Drafting first-touch messages that reference verifiable signals (job changes, funding rounds, tech-stack moves).
  • Operating at 02:00 on a Tuesday without complaint, which matters more for global pipelines than most people admit.

Where AI SDRs still fail consultancies

AI SDRs fail in the places consulting buyers care most about: sustained credibility across multiple touches, sensing when a buyer is ready to talk pricing, navigating procurement nuance, and protecting brand when the message format starts repeating across an industry. These are not transient flaws of current models. They are structural limits of one-to-many automation against a buyer who is evaluating you precisely on judgement.

If your buyer is asking 'are these the kind of people I would want advising me on a £2m programme?', an unsupervised AI SDR is the wrong answer.

  3. Insist on full visibility into every message before it sends, at least for the first 60 days. Black-box sending is incompatible with consulting brand discipline.
  4. Confirm they will run on dedicated sending domains for your firm, not shared infrastructure. Shared inboxes are how partner reputation gets destroyed.
  5. Test the reply classification on 200 of your historical replies before signing. Most vendors miss nuanced 'maybe later' signals that humans catch instantly.

What changes for the human SDR role

The job is no longer dialling and drafting. It becomes orchestrating an agent stack, owning the second-touch conversation, running LinkedIn relationships and protecting tone. The skill profile shifts from sales mechanics to judgement, taste and operator instinct. Consulting firms that hire for the old profile in 2026 will overpay for work that an agent now does for them, and underpay for the work that actually moves pipeline.

What to commit to

A well-run hybrid program targeting tech consultancies typically reduces cost per qualified meeting by 35 to 55 percent versus an all-human equivalent, while improving message personalisation depth. The wrong way to read that is 'fire the SDRs'. The right way is 'hire fewer, better SDRs and give them an agent stack'. Pair the agent layer with disciplined LinkedIn outbound and serious multi-threading and the firms that get the order right will have a structural pipeline cost advantage by the end of the year.
